TL;DR: A pricing strategy for space startups starts with your costs, then prices to the value you create for the buyer, within what alternatives cost. Hardware often prices per unit plus services, data often by subscription, area or usage, and services by project or retainer. Government work adds contract types. Test prices with real buyers.
Key takeaways
Space startups often price something that hasn't been sold before, to buyers with long budget cycles, using costs that are still changing. Price too low and you can't fund development or delivery; price too high and buyers stall. A clear method helps you defend your price to buyers and investors.
Pricing is part of your business model. Our guide to how space companies make money explains the main models before you set numbers.
| Method | How it works | When it fits |
|---|---|---|
| Cost-plus | Your cost plus a margin | Custom work, government contracts, early hardware |
| Value-based | A share of the value the buyer gets | Data and services with clear, measurable outcomes |
| Competitive or alternative-based | Set against what buyers pay for other options | Crowded markets or when replacing an existing solution |
| Subscription or usage | Recurring fee, or pay per use | Data, software, connectivity and analytics |
Most space startups combine them: cost sets the floor, alternatives set the ceiling and value decides where you land in between.
Before choosing a price, know what it costs to deliver:
The SBA's plan your business guide walks through estimating costs and running a break-even analysis, and notes that knowing your break-even point helps you price smarter.
Be clear about what's included. Hardware buyers compare quotes line by line, so hidden costs damage trust.
Data companies have more options:
Price to the decision the data supports. A buyer using imagery to settle insurance claims values speed differently from a researcher building a historical archive.
Government buyers use different contract types that shift risk between you and the agency. The Federal Acquisition Regulation's Part 16 describes how types range from firm-fixed-price, where the contractor has full responsibility for performance costs and the resulting profit or loss, to cost-plus-fixed-fee, where the contractor has minimal responsibility for costs.
Government buyers also check that prices are fair and reasonable. FAR 15.404-1 describes price analysis (evaluating a proposed price without looking at its separate cost elements) and cost analysis (reviewing the separate cost elements and profit or fee). Expect to explain how you built your price, and get help from someone experienced in government pricing before your first proposal.
Price objections are normal. Our guide to space sales objection handling covers how to respond without giving away margin. For how pricing fits into your wider marketing, see our space marketing guide.
Work out your full costs to set a floor, research what buyers pay for alternatives to set a ceiling, then price to the value you create within that range. Test it with real buyers.
Common models include subscriptions, per-area or per-image pricing, usage-based pricing for APIs, tiers by resolution or refresh rate, and enterprise or government licenses.
Usually, with volume tiers, plus separate charges for custom engineering (NRE), integration, testing, training and support so buyers can see what they're paying for.
They shift cost risk. Under firm-fixed-price contracts the contractor carries the cost risk, while cost-reimbursement types such as cost-plus-fixed-fee leave the contractor with minimal cost responsibility.
At each major milestone, such as a new product version, flight heritage, a large contract or a funding round, and whenever your costs change significantly.
